Permission Models for AI Agents: Roles, Scopes and Approval Paths

AI agents create a new permission problem because they do not only answer questions. They may read files, call APIs, update tickets, create documents, send messages, change records or trigger workflows. That means security design has to account for both information access and action authority.

The safest starting point is to treat an agent as a delegated actor with a defined role. The agent should not inherit broad access because it is convenient. It should receive the minimum permissions needed for the task, constrained by user context, environment, policy and approval thresholds.

Separate read, reason and act

Many agent designs blur three different capabilities: reading context, reasoning over that context and taking action. These capabilities should be permissioned separately. A support triage agent may read tickets and knowledge articles, draft a response and suggest a category, but it may need human approval before sending a customer message or changing account status.

This separation also supports better testing. Teams can validate that the agent sees only permitted records, that tool calls respect scopes and that approval gates trigger when an action crosses a risk boundary.

Use scopes that match business intent

Technical permissions should map to business intent. Instead of granting generic write access to a system, create scoped actions such as "draft refund recommendation", "update internal ticket note" or "request manager approval". These scopes are easier for reviewers, auditors and product owners to understand.

Time limits and context limits are useful as well. An agent may be allowed to operate for a single workflow instance, a single customer case or a single batch window. When the task ends, the permission should expire.

Make approvals part of the design

Approval paths should be designed before launch, not bolted on after the first incident. The path should define which actions are automatic, which require review, who can approve, what evidence is shown and how the final decision is logged.

A strong permission model makes agentic AI more usable because teams know where the boundaries are. The agent can move quickly inside its lane, escalate when needed and leave a clear record of what it saw, what it proposed and what was approved.
