AI readiness is often discussed as if it were a maturity score. That framing is too blunt. An organisation can be ready for one class of AI work and unready for another. A customer service summarisation pilot, a regulated decision-support workflow and an autonomous back-office agent each require different levels of data quality, control, accountability and operational support.
A useful readiness assessment starts with the work the organisation wants AI to support. It then tests whether the business problem, data sources, architecture, risk posture and delivery capability are strong enough for that work. The goal is not to produce a generic score. The goal is to know what can move now, what needs preparation and what should wait.
Assess evidence, not optimism
The strongest assessments look for evidence. Are the priority use cases tied to measurable business outcomes? Are source systems understood? Is access control already reliable? Are evaluation datasets available? Do teams have a way to observe model behaviour after launch? Has anyone agreed who owns the risk when AI output is wrong?
These questions expose the difference between enthusiasm and capability. A team may have strong executive sponsorship but weak data lineage. Another may have clean data but no model risk process. A third may have a working prototype but no support model. Each case needs a different action plan.
Separate blockers from improvements
Not every gap should delay delivery. Missing production monitoring is a blocker for a customer-facing AI workflow, but it may be acceptable during a tightly scoped internal discovery sprint. Weak data ownership may block retrieval-augmented generation across a knowledge base, while only creating a minor issue for a single curated document set.
The assessment should distinguish between blockers, risks to manage and improvements that can be scheduled later. This helps leaders avoid two common mistakes: launching too quickly because the demo works, or freezing delivery because the enterprise platform is not perfect.
Turn readiness into a sequence
The most valuable output is a sequenced plan. Near-term work might include selecting two practical use cases, confirming data access, defining evaluation criteria and putting lightweight governance around human review. Medium-term work might include a model registry, cost controls, common telemetry and reusable patterns for identity and retrieval.
This sequencing gives executives a clearer conversation. Instead of asking whether the organisation is ready for AI, they can ask which AI work is ready for the organisation, which foundations are missing and which investments will unlock the next wave of use cases.
